Phantom Inventory

Phantom inventory is stock the retailer’s system believes is in the building — but that is not actually available to sell or to receive against. It creates out-of-stocks next to a system quantity, and it creates shortage and availability claims that don't match what was shipped. The deduction is often coded as a shortage. The cause is the inventory record.

Why Retailers Assess It

Retailer replenishment trusts the system on-hand. When that number is wrong, stores order late, DCs look short, and receiving systems invent variances. The supplier sees a shortage or a missed fill. The retailer sees a hole on the shelf and a claim path back to the supplier.

How to Validate

  • Compare shipped quantity to received quantity and to the system on-hand at the location.

  • Ask whether the location showed available inventory while the shelf was empty — or the reverse.

  • Look for repeating shorts on the same item at the same DC or store.

  • Check for inventory adjustments, cycle counts, or store-use activity that never hit the claim file.

  • Separate a true ship miss from a book-to-physical miss.

Documents You Typically Need

  • PO, ASN, BOL, and POD

  • Item-location inventory snapshots around the receipt date, when the retailer will provide them

  • Shortage or availability claim detail

  • Prior shorts on the same item and location

  • Any retailer inventory-adjustment report tied to the claim

* Additional documents may be needed depending on the retailer and claim type.

Common Causes

  • Receiving against the wrong item or the wrong PO

  • Store-use, damage, or theft that never adjusted on-hand

  • Mis-packs that scanned as a different UPC

  • System quantity that was never cycle-counted

  • Returns or transfers in transit still sitting in on-hand

Recovery Notes

Phantom inventory is why a shortage file cannot be worked on one claim at a time. If the same item and DC keep appearing, the dollars are a symptom. Recovery still requires shipment evidence. Prevention requires the inventory pattern. Bring both to the conversation.
