SUPPLIER SUCCESS STORY
HRG partnered with a health & beauty products manufacturer to investigate return patterns for a high-velocity item sold through a major national retailer.
THE CHALLENGE
288,000 store returns on a single item across 4,600+ stores in 52 weeks (about 62/store/year) looked unremarkable in aggregate — was this normal shrinkage, or a signal worth chasing?
WHAT HRG FOUND
One store (Fresno, CA) generated 3,029 annual returns — 48.9x the network average and 15x the next-highest store. It was active in 50 of 52 weeks with no seasonal dip, ruling out one-time events or year-end administrative cleanup. California as a state ran 1.95x the national average, but removing this single store dropped that to 1.0x — the state-level signal was really a single-store signal.
RECOVERY RESULT
Flagged the store for immediate transaction-level investigation (associate IDs, shift patterns, POS velocity cross-check) — a single location responsible for over 1% of all network-wide returns on the item, with clear next steps to determine whether it's pilferage, organized retail crime, or a process failure.

SUPPLIER RECOVERY SUCCESS

HRG partnered with a small appliances and housewares manufacturer to manage and recover deductions across its major retail accounts (Target, Walmart, Amazon, Sam's Club).
THE CHALLENGE
Deduction claims had grown from 86 claims/$2.4M in 2019 to nearly 600 claims/$46.7M by 2025 — a scaling problem where manual review couldn't keep pace, and cash was sitting uncollected in categories like markdowns, pricing, sell-thru credits, and defectives.
WHAT HRG FOUND
Deduction validity varied sharply by retailer and category — e.g., Target's markdown and pricing deductions were largely recoverable, while freight and shortage claims were mostly legitimate write-offs. Concentrating audit effort on the highest-dollar, most-disputable categories (Pricing, Markdowns, Sell Thru Credit) drove the bulk of recovered value.
RECOVERY RESULT
$101.4M net recovered against $186M in total claims since 2019 (a 55% recovery rate), with annual recoveries growing from $1.35M in 2019 to over $20M/year by 2024–2025 across 2,778 total claims.

SUPPLIER RECOVERY SUCCESS

HRG partnered with a multi-category CPG supplier to analyze deduction exposure across its national retail footprint.

THE CHALLENGE
Deductions sat at an unremarkable-looking 1.32% of sales across 4,600 stores — the kind of number that gets waved off as "cost of doing business." Leadership needed to know whether it masked a real recovery opportunity.
WHAT HRG FOUND
A simple "worst offender" filter (high rate + high dollars) barely moved the needle — only 31 stores qualified, proving the opportunity wasn't in the extreme tail. Instead, HRG showed the gap between the best- and worst-performing quartiles of stores (0.88% vs. 1.95%) was concentrated: 5 of 23 departments drove 90% of the excess, and one department's "Damaged" claims ran at 404% of POS in the worst stores — a near-certain coding error rather than real damage.
RECOVERY RESULT
Sized the opportunity at ~$4.2M, with $2.9M of that traceable to just 5 departments and $507K isolated to a single fixable coding issue — turning an "average" that looked fine into a targeted, prioritized recovery roadmap.
